Grabbing/Locking Brakes

I'm driving a mates Hilux at the moment (mid 80's, 2WD, diesel auto), and the brakes are shocking.
When its cold, you touch the brakes and it pretty much just instantly locks them up.
I wasn't gonna do anything about it but this morning in the wet it took me about 100m to stop from 70kph.
It was just lock, off, lock, off, lock, off, etc etc.
I couldn't get the brakes to actually work.
When the car is warm, and the road are dry its better, but by no means good.
Any idea what causes this?
How do I fix it?
I'm tempted to bleed it tonight, but if its a sticky caliper or something, I'm not gonna bother.
