Tis a common problem. If you start playing a video on your computer, then change the output to the VGA out you only get the black shape where the video should be, not the movie.
Change the video output to the data projector before you start playing the movie, then it should be OK.
That overlay thing will also help, but changing the output before you start the movie will get you out of trouble in the interim.
